To Finally Start That Big Project, Start Small
Often the biggest challenge with a project is just getting started. To push yourself over the threshold, think about a small first step you can take.
It might be picking up the phone and calling someone whose input you need, or sitting down in a chair and writing the first sentence of a report. Then plan a time and place to do it: “At 9 AM on Tuesday, I’ll sit at my desk, open a blank document, and write.”
Starting something hard can bring up feelings of discomfort; you might experience insecurity (“I can’t do this”) or an impulse to procrastinate (“I should probably check email”). But stay disciplined: You can’t control whether you feel these things, but you can control whether you act on them.
And remember, no matter how big the project is, the transition to beginning it can be a small, easy step. Once you get started, you’ll feel a lot better.

Before Taking on New Projects, Evaluate Your Current Ones
It’s important to challenge yourself with new projects, but taking on more tasks may require you to let go of others.
Constantly evaluate your current slate of projects to know what else you have time for. For each task, ask yourself: Does completing this project still make sense? Am I the right person to work on it? Would it be more realistic to push this project out to another quarter?
You can also create a chart to help you quickly assess where each project stands. Include columns for activity name, type of project, time required, professional importance, and the personal satisfaction you get from doing it. Use this data to determine which commitments to hold onto and which to let go of, so you can make room to take on new challenges.
Of course, depending on your position, you may not be able to decide what you can stop doing. But if you’ve taken the time to step back and consider the big picture, you’ll at least have the information to discuss what’s possible with your boss and colleagues.

It's time to phase out of the outdated project
It's hard for you to give up projects or goals that you have invested in your time and energy. But what's important is to put aside these emotions, judge the merits of every initiative and kill those projects that may hinder you or your company.
Simply speaking, if you are doing less than what you can do now, change direction. It's no harm to wait until everyone agrees to give up the project. Considering other options and alternatives, make the initiative worth.
Doing something that can bring $100,000 dollars value seems to be worth doing. But if you are too busy with old projects, and strive to save $10 dollars, so that you can't invest resources in new projects, you will not get the value of $100,000 dollars.

Make Sure the Workload on Your Team is Even
We usually tend to plug difficult work on talented people, but release workload for unreliable people.
However, some talents are too arrogant. He is actually not affordable to deliver what he commited. On the other side, some people are too savvy to outsource his job to other people.
Such job assignment makes workload unbalanced for your team members, and bad for your control on project fulfillment.
Therefore, you should have a deep understanding of the actual quality and mentality of your team members . Draw up a list of the work plan. With that, you can control your project.
Your goal is to make each team member understand how to deliver, his responsibility, report line, have confidence on his professional skill. You also have to establish a right cooperation mechanism.

Most importantly, you must be able to monitor closely and adjust flexibly after the project is started.

Refuse some meetings and focus on strategy thinking
Work seems to be forcing yourself to must always keep up with the situation, to continue to receive messages, answering the telephone, afraid of not being notified to attend the meeting. If they have not heard of the company boss or other competent mainstream opinion of the latest, be afraid of being marginalized.
However, as a result, all you buried in the absorption and screening information, can not let your head to do strategic thinking, can't even concentrate on completion of several important projects to let you win praise and let your boss to fame.
You might as well refuse to attend several meetings in a week, and draw your work calendar out of your time.
Use these time periods of your own, focus your attention, do high level work, such as writing, or doing work that can push your work forward.
You can temporarily stop receiving emails, as far as possible not to answer the phone, do not have to browse the web. Let your mind immersed in let you find your own reality is spirit, capable of great originality!

Track the status of the project with a short meeting
As a project manager, you must monitor the progress and execution of the project to ensure that your team is in the right way.
One way is to hold a short meeting, so that team members can simply inform their activities on the job. Such short meetings can only be 10~15 minutes long, and can be met face to face or in the form of teleconference.
In this short meeting, everyone will give a brief statement about what new progress has been made and what difficulties it has encountered since the last meeting. But don't discuss how to solve the problem for the time being.
In addition, a special meeting was held to invite experienced people to contribute.
In this way, tracking meetings with short meetings can be done once a week, and the frequency of meetings can be adjusted with the project.

Don't make too many priorities
Too much pressure and overwork is a common situation in the workplace. Most leaders will feel that he has too many conflicting priorities.
However, little is known about the fact that under normal circumstances, the more work items a supervisor takes, the less money the company earns.
Facts show that most highly efficient companies only focus on high paid projects rather than assuming everything under the sun.
From now on, you should stop looking for more opportunities, and ask yourself, "what can I concentrate on good projects that can help my company win?"
You have to understand what you have the best you can do, and the abilities that others don't have, and then you can focus on the priorities you can succeed.
You should learn to reject those projects that you seem capable of doing, but are not nutritious.

Let your team make a result rather than report
In order to promote new projects, companies often set up ad hoc groups. However, this ad hoc group will usually give you a bunch of reports, with lots of analysis, assessment, recommendations, suggestions, no results.
Next time you set up an ad hoc group, please ask them to make reform actions for the company instead of just making recommendations.
First of all, you need to change the task of the ad hoc group, do not ask them to do the investigation and research, but give the mission objective and get the solution out. For example, it is required to reduce the turnover days of the company by 5 days or increase the quality yield of the goods by 5%. Then, they are authorized to take experimental action. Encourage them to take any measures that can be improved to see if they work.
Of course, this is not guaranteed, but it will give the ad hoc group the impetus and prepare the company for reform.
You may still need a report, but it should be written on what has been done, not what we can do.

Make work like fun playing computer games

No supervisor will say, "let our office be boring." But that's true in most offices.
In order for the office to have more laughter and excitement, you can design your work to be similar to playing computer games. This means changing jobs to become highly focused, and there are many urgent, time bound goals.
You can adjust a work project that you have to finish in 6 months, adjust it to a weekly work goal, or cut the tasks that must be done in a sequence of 10 to 20, similar to that in a computer game. Every pass will be rewarded. You should encourage team members to do well in planning and skills for successful entry, and ask them to accomplish them effectively. In this way, team members will try their best to create ideas and work together to achieve their goals. In this way, the whole work project is similar to stimulating and having fun in playing computer games.

Share the burden of your project
If you are responsible for the success or failure of the project, for example, you are a project manager or a department manager, you are usually considered to be fully responsible for the success or failure of the entire project. Your pressure will be very high.
You will be concerned about the progress of the project and the obstacles encountered. However, if your team members are not careful enough, you will be inclined to look for details of sesame seeds all day long. In this way, your pressure will be too high to be imagined and unnecessary.
You can try to change to an open approach. For example, the progress chart of the project, the number of plans completed, and the names of the responsible persons of each sub item are written on the whiteboard of the office. Then, at the weekly meeting, let each group leader report and discuss together. In this way, some problems will arise in the shadow, especially when we all know the problems that have arose.
Continuing to do so will help people who have to solve and have the ability to solve problems, and at the same time reduce your stress.

Man-to-man to ensure project progress
As a project leader, your job is to ensure that the project schedule is in line with the project plan. But you don't have to do it yourself. You can use man to person to ensure that the work of the project can be properly completed.
When someone completes a project action, ask other people in the team to check the result. This does not require detailed and in-depth analysis. It is only a quick look to confirm that the person has not neglected or misunderstood anything.
This ideal inspector is best to use this result to continue the follow-up work. This is not a performance appraisal. It's just a team employee checking the results of another colleague's work.

How to make a cross functional project team succeed?
When enterprises want to promote innovation, or marketing promotion, they often organize departments with different functions, organize people with different abilities and become a project team.
But such cross functional departments often fail to complete tasks within budget or deadline. The main reason is that the enterprise organizes a systematic system of organization development and establishment. Many enterprises lack clear governance principles, responsibility systems, or do not know how to measure success indicators.
To promote the success of such an inter departmental ad hoc organization, enterprise level leaders must appoint a responsible project leader for each project task. This person must be able to make key decisions to make the organization work smoothly and coordinate with the senior managers of various units.
Each project should have clear goals, allocated resources, schedule of project projects, approved budgets, and management priorities, and everyone understands the appearance of a project.
As each participating Department has its own priorities, the leader of the project must be able to balance the original tasks of the project and the various departments, and coordinate the appropriate form of performance evaluation and reward.
