給創新決策者設定期限是有危險的

我們都知道在發展創新期限會有好處,例如可以幫助我們專注嗎,讓我們的斯卡更尖銳,對嗎?
不一定哦。
最近的腦神經研究顯示,在多數的情況下,設定期限,並不能真正因為增加壓力而讓我們更在乎時間時間緊急性而讓我們因為更專心而提高了解決問題的能力。相對的,我們卻因此而腦筋活動卡住了,而不能真正解決問題。
工作期限並不會因此而消失,尤其是在一切工作都是要求超速度發展的態勢下。但是,研究人員發現我們可以不必那麼死腦筋。我們可以不必那麼辛苦思考但是我們可以用不同的方式思考。例如,我們可以偶爾暫停一下,問自己:“如果萬一”用一些時間思考是否可以有次佳方案。或者換個角度思考,例如:“我們的競爭對手會如何解決這個問題?”
恐懼和不確定讓事情更糟
這並不意外。而我們關切恐懼和不確定會讓我們做決策的品質變差。但是,會讓我們決策品質差的主因通常不是恐懼和不確定的氛圍與事實,而是我們說不出口的態度和假設。
若是我們問人們對於不確定的看法,多數人會認為有些不好的事情將會發生。當我們面臨沒有足夠資訊(不確定)時,許多人的回應是什麼決定都不做,這樣不作為的傷害,和做出壞決策,是一樣糟糕的。
我們如何避免這樣的腦印象?
我們多數人處于在不確定的情況下傾向于不做出決定。讓我們將情況轉換一個觀點,看成是正面發展機會的曙光。最重要的,要理解一個決策并不是永遠的。
如果你作出了一個壞決策,你永遠有機會糾正。事實上,即使你做了好的決策,市場還是變化的很快,需要你做出及時的因應。
因此,我們建議你每季檢討你的策略計劃,最好每月都做檢討。你在日常工作檢討的愈頻繁,你愈有機會避免被你的腦印象拖住你。
培養好情緒
多數的人會認為做決策是冷酷的、邏輯性、理性的過程,尤其是在商業世界里。事實上我們多數的人會敬仰能夠基於事實來做關鍵決策的人我們也比較信任基於實際資料而非基於未經證實的假設或基於個人愛惡情緒做決策的人這是事實
然而我們也發現好的決策品質經常是出自與決策者的情緒而非是否合理、合乎邏輯。我們發現,雖然他也會咨詢各種管理分析數據,但是他腦子裡已經有了偏好。他會有意無意地強化支持他偏好的決策理由,做好這樣的決策計劃、採取因應的行動。他會經由社交互動,熱情地激發別人對他的偏好支持。因為經過比較多的激勵與思考,人民因而提高了信心,因而他贏得了比較多的決策支持。
因此,好的決策經常是“獲得較多認識與感覺的策略,而非邏輯而理性的策略。”
這給了我們一些建議:
改變觀點的能力,和重視分析資料與邏輯演繹的能力,是一樣重要的。重視社交思考,以別人的眼光來看世界,是領導者的重要技巧。而光是認知這樣的技巧是不夠的,我們必須會主動運用它們。我們必須刻意的去詢問別人的觀點、意見、與構想,無論這些想法是否與自己的想法一致。否則,我們會陷入我們狹隘眼光的陷阱,成為恐懼、擔心、邏輯和無休止的期限的受害者。

It's dangerous to set deadlines for innovation decision makers
We all know that there are benefits in developing innovation deadlines, such as helping us focus, sharpen our thinking, right?
Not necessarily.
Recent brain neurological studies have shown that in most cases, setting deadlines does not really make us more concerned about time and urgency because of increased stress and improve our ability to solve problems because of greater concentration. In contrast, we get stuck in our brains and can't really solve the problem.
The duration of work will not disappear, especially in a situation where all work is required to develop at a super speed. But researchers have found that we don't have to think like that. We don't have to think that hard, but we can think in different ways. For example, we can pause occasionally and ask ourselves, "If ... In case of... " Take some time to think about whether there is a good solution. Or think differently, for example, "How will our competitors solve this problem?"
Fear and uncertainty make things worse
This is no surprise. We are concerned that fear and uncertainty can make our decision-making worse. However, the main reason for our poor decision-making quality is not the atmosphere and facts of fear and uncertainty, but the attitude and hypothesis that we can not say.
If we ask people about uncertainties, most people think that something bad will happen. When we are confronted with insufficient information (uncertainty), many people respond by not making any decisions. The harm of inaction is as bad as making bad decisions.
How can we avoid such a mental impression?
Most of us tend not to make decisions in uncertain situations. Let's turn the situation into a point of view and see it as the dawn of positive development opportunities. Most importantly, understand that a decision is not permanent.
If you make a bad decision, you will always have a chance to correct it. In fact, even if you make good decisions, the market is changing very quickly, and you need to respond in a timely manner.
Therefore, we recommend that you review your strategic plan quarterly, preferably monthly. The more frequently you review your daily work, the more chance you have to avoid being dragged by your impressions.
Develop good mood
Most people think that decision-making is a cold, logical and rational process, especially in the business world. In fact, most of us admire people who can make key decisions based on facts. We also trust people who make decisions based on factual data rather than on unsubstantiated assumptions or personal preferences. This is a fact.
However, we also find that good decision-making quality often comes from the emotions of decision-makers rather than whether it is reasonable and logical. We found that although he also consulted various management analysis data, he already had preferences in his mind. He intentionally or unconsciously strengthens the reasons for his preferences, makes such decision plans and takes corresponding actions. Through social interaction, he enthusiastically stimulates support for his preferences. Because after more incentives and thinking, the people have increased their confidence, so he has won more decision-making support.
Therefore, good decision-making is often a "strategy to gain more knowledge and feelings, rather than a logical and rational strategy."
This gives us some suggestions:
The ability to change opinions is as important as the ability to analyse data and deduce logic. Emphasizing social thinking and looking at the world from the perspective of others is an important skill for leaders. Cognition alone is not enough. We must take the initiative to use them. We must deliberately ask other people's opinions, opinions, and ideas, whether they are in line with our own ideas or not. 我在前篇文章如果謙遜可以成為好的領導人,我們為什麼愛上有魅力的自戀者?一文中提到有兩種不同性格的領導者一種是謙遜的領導者Humber Leader,另外一種是魅力型英雄領導者(Chrisma Heroic Leader
由於謙遜者通常會建立比較好的協作的環境,長期來說,可以改善公司的績效。他們比較會平衡自己的優點和缺點,並且感激別人的強處和貢獻,也以開放的態度接受新觀點和回饋意見。這些“不沉沒的英雄”幫助了他們的追隨者建立起自尊,能夠做出超出自己的期望,並且將每個人團結成組織有序的團隊。
通常,一名謙遜的CEO,他的層峰領導群比較能夠協作與分享資訊,充分發揮公司的人才。
另外,謙遜的性格是有感染力的。當領導者為謙遜者,他的人員會模仿他的適中的態度與行為。謙遜者所領導的公司,員工比較願意承認自己的錯誤與能力極限,比較願意欣賞讚美別人,願意以開放的態度接受新觀點、指點與回饋。

而要讓自戀英雄特質領導者貫徹其意志,引發群眾崇拜魅力,要讓謙遜型社會化魅力領導者的群眾尊重他的領導發揮個人優點群眾群力他們都需要一個可以發揮魅力的舞台
而主持會議,就是這兩種特質的領袖最佳的舞台。我們後面就討論領導者如何運用會議,發揮領袖魅力。
關於如何使會議更有效率和更有成效,有很多建議。當然,領導專注、深思熟慮的談話對組織績效至關重要,但會議不僅僅是提供結果。領導者應該注意的另一個結果是:為每個參與者創造一個高品質的體驗。
什麼是會議的品質經驗?我們可以定義為員工離開時感覺更緊密、更有價值、更充實。當然,你仍然應該專注於實現會議結果,但深思熟慮的會議和富有成效的會議並不一定是不一致的。

不要為你的團隊解决問題

如果你的團隊不斷地向你提出問題,而不是自己解决問題,你就不會做經理主管的工作了。
所以,只有讓問題逐步陞級到足以讓你深思熟慮。當你不該去的時候,一定要問自己幾個問題。例如,不要問“我們如何解决這個問題?”“直到你停下來考慮”誰應該負責這個問題?“平衡解决問題的必要性,考慮你的行為將如何影響未來行為。
在你幫助團隊的願望中,你可能想做的比你應該做的多。如果其他人正在努力解决他們應該負責的問題,總是問“我能做什麼呢?”“為你自己找到最低程度的主動性,同時要求你的團隊成員按照他們的能力行事。

Don't solve problems for your team
If your team keeps asking you questions instead of solving problems by themselves, you are not working as a the manager.
So, only let the problem gradually upgrade to allow you to deliberate. When you shouldn't go, must ask yourself a few questions. For example, don't ask "How can we solve this problem?" Until you stop and think:Who should be responsible for this problem?You need to balance the solution to the problem, consider your actions will affect future behavior.
In your desire to help the team, you may want to do more than what you should do. If other people are trying to solve the problems which they should be responsible, always ask "What can I do?" Find the minimum level of initiative for yourself, and ask your team members to act according to their abilities.

當面臨到改變、壓力或困難時,穩定地領導
我們多數的人在順風的時候,例如生意順利或過很好的一天的時候,我們都能夠做好領導。但是,我們也要問自己:“當我有壓力、疲倦、有工作期限,或有人給我壞消息的時候,我會如何處理?”
認知當你生氣、缺乏耐心、沒有誠意的時候,會給你的團隊以及你所接觸的人帶來不好的衝擊。很簡單,在任何群體中,領導主管都會有力量不顧別人的情緒。主管如何管理自己的情緒會影響到別人的情緒。這就不是個人的事情,這也會影響到你公司的生意。
當你建立起穩定的領導,就可以讓你的團隊成員感覺安心的告訴你一些消息,包含壞消息。所以,你可以協助排除障礙,重新設定優先次序,或是將團隊拉回正軌。
當你建立了穩定的領導的時候,也要確保為自己設定正確的優先次序,在你成為新領導者,要承擔更大的角色是,你也要有策略可以照顧到自己的工作負擔。

How to become an effective new leader?

So, as a new manager, how do you look like a leader?
Establishing Value-Oriented Goals
A true and coherent expression comes from the heart. How you define your role and value will be perceived by your employees. As a new leader, take some time to think about the role you want to play and set a goal that motivates you as a compass for your future work. For example, you can say, "My goal is to be a professional leader, inspiring others to excel with sincere and thoughtful wisdom."
Although many people have opportunities for promotion in their careers sooner or later, few of them have to consciously adjust their behavior and values. They must recognize the need to allocate time to others, to plan, and to provide coaching guidance, which is the job and responsibility of the leader. More importantly, they must see that such "other-oriented work" is critical to their own future success.
Improve your EQ and situational awareness
As the new job will depend more on others to do it, you have to understand how others are motivated and influenced. Before entering a conference room or engaging in an important interactive dialogue, ask yourself:
  • Who is he? Who is the audience?
  • What are their views on this topic?
  • How to motivate or influence them best?
  • What is the current situation?
  • What is the best result and response?
These questions remind us that leadership will not be integrated. Effective leadership includes a compass with clear direction, core values and persuasion that must be sincere and natural. Be clear, direct and respectful

在你領導時,別忘了做管理

所謂的領導和管理的差異,經常是容易混淆與爭論不休的。通常,所謂的領導通常是比較有魅力的的工作,領導者作指導方向、發揮影響力、並激勵其他人,而管理者通常被視為僅是執行概念並且將事情辦妥而已。
但是如果領導者只關切在大願景上,而弄不清楚如何讓他人將這些大概念確實推動進行,則會讓自己與組織或團隊之間發生脫節。你應該避免成為只會畫大餅的領導者。
你應該在做決策與制定策略時,考慮到現實世界的資源、成本與時間局限。
用嘴巴要求別人去實現你的概念是比較容易的,但是你也應該自己卷起袖子,並且去瞭解如何才能讓你的點子確實能夠實現。
